    Scaling a Mortgage Shop Without Scaling the Back Office

    A boutique brokerage built to grow

    Nest & Key Mortgage is a boutique independent brokerage in Austin, focused on empowering homebuyers, with a concentration in first-time buyers and creative financing. Armando came up on the retail side, spent years at UFCU, and broke out to launch Nest & Key. The brokerage is licensed across Texas and works most often with Rocket Mortgage, and has also closed loans with United Home Mortgage, Newrez, and Plaza Home Mortgage.

    The numbers show a shop in growth mode. Year-to-date in 2026, Nest & Key has closed about $7 million in loans, and Armando projects $20 million by year end, for roughly 30 units. Across more than a decade in the mortgage industry, his goal in moving from retail to the wholesale side was always the same: grow. The constraint was that growth required him to be in two places at once, in front of borrowers and buried in the file.

    Before Autyn: everything landed at once on the back end

    Before Autyn, Armando carried an in-house loan processor as a 1099 contractor, plus a bonus share off his total revenue. He describes the setup as walking alongside that processor to close loans together. He did not know another way to support the business besides hiring someone for the loan officer assistance and front-end cleanup, then the processing itself, including communication and keeping track of where each file stood.

    His instinct was to spend his own time where it mattered most: with the customer, understanding their background and where they were in shopping for a loan. He spent very little time up front calculating income or evaluating assets, and only started digging deep once a borrower went under contract. That choice protected the relationship, but it meant the heavy analysis, document chasing, and condition work all hit at once on the back end of the file.

    The hardest files were the ones he saw less often, like FHA and USDA, and sometimes non-QM. On the document side, the biggest pain was calculating self-employed income and working through tax returns to determine qualifying income. The cost showed up mostly in deals he could not source while he was buried in processing, chasing employers for verifications of employment, working with borrowers to source down payment funds, and walking through letters of explanation. On top of that, the in-house 1099 processor ate directly into his revenue.

That lets him issue a preapproval that is closer to a pre-underwritten approval, while Autyn does the heavy lifting on the back-end document analysis. With a defensible income picture in hand early, he can shop the loan accordingly and get his borrower the best rate.

    Once the borrower is under contract

    Autyn takes over the file. Armando uploads the contract and the system runs processing from there. It communicates with the key stakeholders such as homeowners insurance and title, makes sure all the documents come in and scans them, and keeps Armando updated on where the file stands. His job narrows to what only he can do: serve the customer, keep everyone notified, and close on time without disrupting the transaction.

    The day-to-day has a human touchpoint, not just a dashboard. After the intake call with a borrower, Armando briefs a loan specialist from Autyn on the borrower's background, communication style, income, and how quickly they want to move, so the team is ready when the file converts to a contract. From there he simply logs into the system to track progress against milestones and stay in compliance with Fannie and Freddie timelines.

    In the last three months, Nest & Key has closed about twelve files with the Autyn team, getting documents in up front and reaching clear-to-close quickly thanks to the processes and communication framework in place.

    The results: speed, control, and room to hire

    The headline result is speed. Files run through Autyn have reached clear-to-close in under ten days, which Armando calls huge for his business. Just as important is control. His biggest frustration with processors had always been the lack of communication and not knowing where a file stood without being in it himself. Autyn keeps him updated and gives him control of the file, so he knows a loan will close on time with no surprises.

    Before Autyn, no one was analyzing files up front, because Armando did not have the volume to justify a loan officer assistant on staff. Autyn filled that gap. Now he streams the data, gets the output, and reaches out to borrowers based on what each file needs. He even resets borrower expectations up front, telling them to expect document requests so the process becomes a team effort aimed at a pre-underwritten file.

    The clearest proof is in his hiring. With operations handled, Armando brought on two new loan officers, including a salesperson from the technology side moving into mortgages, and converted his former in-house processor into a producing loan officer. That is more revenue for Nest & Key and a team built to grow. It has also bought him back time to get to more events and networking, which means more deals sourced and more volume he can actually handle.

    What's next

    Armando's original goal was to build a team of five to ten loan officers supported by a processor and a streamlined process. With Autyn handling operations, the plan has simplified: focus on hiring salespeople and training them to be strong mortgage financial advisors, and let Autyn run the back end. For the rest of 2026 and into 2027, that means more LOs and more volume.

    The reps are also expanding what kinds of deals he takes. Where he once focused mainly on first-time homebuyers, the analysis horsepower behind him has opened his scope to more non-QM and self-employed borrowers.

    He is also sending business Autyn's way. Asked whether he would recommend Autyn to other brokers, his answer was an unqualified yes. He has already introduced the team to brokers he worked with at UFCU, one in Austin and one in Florida, and says he would vouch one hundred percent for the product and the service.

    The founders' background, and the way they truly understand where their customers are in their journey, resonates with where I am in my business. I am looking forward to being part of that journey, watching them build their technology, and contributing as a founding customer.
